Amazon Didn't Win at Retail. It Won by Leaving Retail Behind
By Carlos J. Pérez Pulido · ISHEA Institute ·
The headlines celebrate Amazon overtaking Walmart in revenue. This piece reads the other number: the profit no longer comes from selling goods, but from the infrastructure underneath them.

🎯 Amazon Didn't Win At Retail. It Won By Leaving Retail Behind.
Everyone's celebrating Amazon surpassing Walmart in revenue.
**But they're reading the wrong story.**
📊 The Headlines Say:
Amazon: $187.8B quarterly revenue
Walmart: $180.6B
Amazon: 9% profit margin
Walmart: 2.9% margin
#Conclusion: Amazon is destroying Walmart at retail.
"Wrong."
🔍 Here's What the Data Actually Shows:
#Amazon's RETAIL margins:
→ North America: 8% operating margin
→ International: 3% operating margin
→ Combined retail: ~1.8% depending on quarter
#Walmart's RETAIL margins:
→ 2.9% net margin
**They're nearly IDENTICAL.**
⚡ So Where's the Real Gap?
**AWS (Amazon Web Services):**
→ Only 16.1% of Amazon's revenue
→ Generates 74% of Amazon's total operating income
→ Operating margin: 37.6% (highest since 2014)
**Translation:**
Amazon's 9% overall margin = AWS (37%) + Advertising (high margin) + Retail (1,8%)
**Amazon isn't winning because it's better at retail.**
**Amazon is winning because it STOPPED being just a retailer.**
🎯 The Systemic Lesson
This isn't a story about one company beating another at the same game.
It's about one company **changing the game entirely.**
**Walmart's challenge isn't:**
❌ "How do we compete with Amazon in retail?"
**Walmart's real challenge is:**
✅ "How do we build high-margin businesses that subsidize our core?"
💡 Why This Matters for Furner Nov25:
Walmart just promoted John Furner to CEO.
Not by coincidence.
Not after a good quarter.
**The week Amazon officially surpassed them.**
Furner already proved he can transform:
→ Closed 63 unprofitable Sam's Club stores
→ Converted 12 into e-commerce distribution hubs
→ +25% digital sales growth
**But here's his REAL mission:**
It's not about making Walmart's retail more efficient.
**It's about building Walmart's "AWS"** — high-margin businesses that change the fundamental economics.
Because you can't win a margin war when your competitor subsidizes retail with 37% cloud margins.
🚨 The Uncomfortable Truth
**Amazon retail vs Walmart retail?**
Nearly the same margins.
**Amazon diversified business model vs Walmart retail-dependent model?**
Game over.
**The system is screaming:**
You can't out-retail someone who doesn't depend on retail margins anymore.
**The question isn't: "Can Walmart beat Amazon at retail?"**
**The question is: "Can Walmart stop being ONLY a retailer before it's too late?"**
That's Furner's real test.

Responding to Pope Leo XIV’s call to “disarm AI”, this piece argues that the risk lies not in the technology but in the human system using it: well designed, AI can free up creative capacity.
